Step 1

Understanding the Constraint


The challenge wasn’t production capability, but MOQ. Standard dyeing requires around 200kg per color, which made small-batch, multi-color orders almost impossible. At the same time, the client couldn’t increase stock due to limited warehouse space.


Step 2

Sharing Production Plans


Instead of forcing custom production, we opened our bulk production schedule to the client. Each month, we shared upcoming colors and specifications already planned for large orders, allowing him to “join” these batches based on his own sales needs.


Step 3

Smart Order Matching


In practice, the client usually selected Pantone-matched colors or our regular best-selling shades, and combined them with existing machine setups—such as 3–8mm thickness and standard GSM ranges. This avoided unnecessary adjustments and ensured stable production quality.


Step 4

Cost & Flexibility Balance


By merging his orders into bulk production, we removed the MOQ barrier and avoided extra dyeing costs. Although shipping frequency increased slightly, the client gained much more flexibility in inventory control and could restock faster based on real sales.


Outcome

Results

Overall purchasing costs were reduced by about 15%–20% compared to independent small-batch production, while maintaining flexibility and improving stock turnover, making the model sustainable for long-term cooperation.
